A parent in Lucknow opens ChatGPT. The institutions named in the answer get inquiries. The ones missing — won't even know.
For two decades, parents and students discovered Indian higher education through three channels — family word-of-mouth, college aggregators (Shiksha, Careers360, CollegeDunia), and rankings. All three are now being mediated, summarised, and re-issued by AI search.
ChatGPT crossed 1 billion monthly active users in early 20261. Google AI Overviews now reach 2 billion users across 200 countries2. 65% of Google searches end without a click, rising to 93% inside AI Mode3. 46% of high-school students used AI in their college search in fall 2025 — up from 26% the previous spring — and 18% removed a college from consideration based on what AI said4.
A parent in Lucknow opens ChatGPT and types: “Best engineering college in Hyderabad for my son, under ₹8 lakhs per year, with good placements.” Within seconds, they get a ranked list with explanations. The institutions that appear in that answer will get inquiries. The ones that don't — won't even know they were invisible.
This is not a hypothetical. This is happening today, millions of times a day, across India.

Six institutions sampled across the score range tested live on ChatGPT, Perplexity, and Google AI Overviews on 2 May 2026 — branded queries, category queries, decision queries — to validate the proxy.

Parents and students shortlist BEFORE contacting the institution. By the time the admissions office hears from them, the AI has already done the gatekeeping.
What AI systems actually evaluate
From observing how AI systems cite institutions across hundreds of queries, six signals consistently determine whether an institution is named in an AI answer:

Named-entity declaration
Schema-typed EducationalOrganization or CollegeOrUniversity declarations on every public page.

Structured outcome data
Placement statistics, average package, top recruiters — attached to crawlable pages, not blocked behind logins.

Faculty and author attribution
Named faculty with credentials, departments, research output linked from clean URLs.

Crawlable inner depth
Sitemap depth ≥ 200 URLs and inner pages rendered server-side, not as SPA shells.

AI bot allow-listing
Explicit User-agent: GPTBot Allow:, ClaudeBot, PerplexityBot in robots.txt — not a default-deny posture.

Brand mass + own-source citation
Wikipedia presence, sustained press, and crucially the institution's own pages cited as the primary source — not third-party aggregators.
The invisible institution problem
If an institution does not appear when AI is asked, it does not exist in the new decision-making process. There is no “page two” in an AI answer.
92% of global students used AI in 2025, up from 66% the year before7. 96% of AI users said the guidance they received met or exceeded the quality of traditional sources. One in five removed a college from consideration based on AI's response4. Traditional gatekeepers — counsellors, brochures, family advice — are being filtered through AI before they even reach the family conversation.
For institutions whose own websites are unreadable to AI, this matters most. Their narrative is being written by Shiksha, CollegeDunia, and Careers360. As AI shifts from retrieval to citation-attribution — which it is — those aggregators will increasingly own the click and the trust signal. The institution loses both.
The gap between AI-ready and AI-invisible is closeable. The work is institutional, not cosmetic.
Three audiences need to act: the institutions themselves, the regulators that accredit them, and the sector body that sets the shared bar.
For institutions
Treat AI readiness as core infrastructure, not a marketing initiative.
The work spans technical, content, accreditation, and brand layers — and it has to be sequenced. A schema upgrade with no transparency layer is wasted; a transparency layer with no AI bot allow-list is invisible. The institutions that move first will define the citation graph as it consolidates over the next 24 months.
For regulators
Accreditation measures quality, not discoverability. The two have decoupled.
NAAC A++ institutions average 53/100 on AI readiness — strong on the dimensions accreditation measures, average on the dimensions parents now use. UGC, AICTE, and the Ministry of Education can close this gap by mandating machine-readable disclosure, adding AI-readability checks to NAAC self-study, and publishing an annual sector index.
For the sector
Adopt a shared standard. Compete globally, not just domestically.
A 90-day working group convened by EPSI, CII's higher-education group, or AICTE could ratify a minimum standard — schema, sitemap, robots.txt, llms.txt, structured outcome data — that lets Indian institutions compete with American and European peers in the global AI-mediated discovery layer. The marginal cost is negligible.
